How I Helped a 7 Figure Business Owner Reclaim 20 Hours a Week

We didn’t.

  • 12 hours/week spent on emails (most were status updates or questions his team could answer)
  • 8 hours/week in meetings that didn’t require his input
  • 5 hours/week fixing minor operational issues (like invoice errors)

This audit revealed a key insight: 60% of Mark’s work was “busyness,” not true productivity.

Automate the Repeatable

Next, we targeted tasks that sucked time but added little value. For example:

  • Email chaos: Set up filters to route customer queries to support teams and status updates to a shared Slack channel.
  • Invoice errors: Switched to a tool that auto-matched payments to orders, cutting his hands-on time from 5 hours/week to 30 minutes.
  • Scheduling: Used a booking tool so clients could pick meeting slots without back-and-forth emails.

Automation freed up 7 hours weekly.

Delegation That Works

Mark’s biggest hurdle? Letting go.

He thought, “It’s faster if I do it myself.” But this mindset kept him stuck.

We rebuilt his team structure:

  • Hired a virtual assistant (VA) to handle 100% of his admin tasks (calendar, travel, expense reports).

Track Your Time for One Week

Use a free app like Toggl or a simple spreadsheet.

Label tasks as “high-value” (strategy, growth) or “low-value” (tasks others can do). Be honest, if it doesn’t need your skills, flag it.

I use an app called TopTracker. It’s from my freelancing days. I used to use the website TopTal, and the desktop app and online dashboard are great for tracking project and client work. It is also important to record what sort of task you are doing at any given time.

Automate Three Tasks This Month

Pick repetitive jobs that eat your time. Examples:

  • Use templates for common emails.
  • Set up auto-paying bills.
  • Use social media scheduling tools.

Again, for me. It’s content repurposing, like taking this blog post and distributing it for the next 7 days after it’s published.

Also, 90% of my accounts are automated. Only spend an hour or so at the start of the month on my accounts.

Delegate One Thing Today

You may be thinking, “can’t I just automate everything?”. Great question.

Sometimes it takes longer, more effort, and can be expensive up front to automate certain tasks.

It’s far quicker and cheaper to hand it off to a VA.

Start small. Hand off a task you dislike or that takes too long.

Hire a VA for $10-$20/hour on platforms like Upwork. Or train a team member to own a process end-to-end.

Scaling to a 7-figure business shouldn’t mean sacrificing your life.

As Mark learned, reclaiming time isn’t about working harder. It’s about working smarter.
